why your run club's biggest issue isn't recruiting. it's the gap between yes and showed up.


we've been interviewing nyc run club leaders for the last few weeks. different clubs, different sizes, different vibes. one is brand new in the financial district. one is 43 years old and runs 600 deep upstate. one is three years old in bushwick and exists almost entirely on a single instagram poll.
every single one of them, unprompted, brought up the same problem.a club leader in fidi put it best: "18 people rsvp'd. 6 showed up." he didn't say it like he was complaining. he said it like he was describing the weather. this is just what running a club is now.

the gap is the actual problem

most people, when they think about run club struggles, picture growth. how do you get more members? how do you get the word out? how do you compete with the club that has 4,000 followers and a sneaker sponsor? that's not the real problem.

the real problem is that you already got people interested. they followed you. they joined the whatsapp. they reacted to the story. they double-tapped the saturday long run flyer. by every metric a normal app would care about, you are winning.then 6 people show up.

the gap between "yes" and "actually here at 7am" is where every run club lives. and nobody — not strava, not whatsapp, not instagram polls, not heylo, not the club leaders themselves — has a real read on it.

why this is more than annoying

show up to a run with 6 people when you planned for 18 and a few things happen. some of them are small. some of them are not.

you can't plan. did you order 20 bagels for the post-run hang? cool. now you have 14 bagels. did you tell the coffee shop you were bringing a crowd? you weren't.

you can't make deals. this is the one nobody talks about. that fidi leader has been trying to set up partnerships with seaport businesses — bars willing to do bag drops, a coffee shop that wants to do a post-run discount. he can't negotiate. when the business asks "how many people will be there?" the honest answer is "somewhere between 6 and 18, depending on weather, vibes, and whether anyone got food poisoning at brunch yesterday." no business signs a deal on that.
you start to question yourself. the worst part. you put work into a club. you posted, you organized, you committed your saturday morning to standing on a corner waiting for people. and then most of them just... didn't come. you can't tell if you're doing something wrong or if this is just the deal. (spoiler: it's just the deal. but knowing that doesn't help.)

why rsvp data is broken

here's the thing about rsvps: they were never really designed for run clubs.an instagram poll is a vibe check. it tells you who likes the idea of running on saturday. it doesn't tell you who's getting out of bed.

a whatsapp thumbs-up is a social act. people are reacting to the message, not actually committing.

even formal rsvps in club apps tend to skew optimistic. the cost of saying yes is zero. the cost of not showing up is also zero. so people say yes generously and show up selectively, and you're left guessing.

this is fine when the stakes are low. but the second you want to do anything beyond "stand on a corner and hope" — sponsorships, merch pre-orders, races, anything that involves a number — the rsvp gap eats you alive.

what actually closes the gap

a few things help. none of them are perfect.
make showing up the social act, not rsvping. clubs that have built actual streak culture — where people brag about their attendance, not their intent — see better turnout. shift the prestige from saying yes to actually being there.
lower the rsvp bar to zero, raise the showing-up signal to something. a check-in at the start of the run, however lightweight, is worth more than a hundred rsvps. you don't need a fancy system. you need a way to know, with certainty, who actually came.
make the data legible to yourself. most club leaders are flying blind. they have a feeling about who's a regular, but no actual record. once you can see attendance over time, you can stop guessing about your own club.
use the data when you negotiate. "we get 6-18 people" is a non-pitch. "we had 84 unique runners check in across 12 saturdays this quarter" is a pitch. the difference is whether you tracked it.

the part where we admit who we are
